# Project time tracking for agencies: understand your margins

Use project hours to check effective revenue, spot unrecorded work and improve estimates with a practical agency example.

A project can be delivered on time and still be poorly priced. If internal discussions and revisions go unrecorded, the effort looks smaller than it really was. Project time tracking gives an agency better evidence for estimates, pricing and process improvements.

## A fixed-price project example

Suppose an agency charges €4,800 excluding VAT for a project and records 60 hours. That produces average revenue of **€80 per recorded hour**. It is not profit: staff costs, overheads and external costs have not been deducted.

Now add 15 previously overlooked hours of meetings and revisions. The total becomes 75 hours, reducing average revenue to **€64 per hour**. The example shows why capturing the whole project effort matters.

## Profitability needs a defined cost basis

Assume an internal cost rate of €50 per hour for a simplified calculation. At 75 hours, that gives €3,750 in internal costs and leaves €1,050 before any further costs. If the project also incurs €600 in external costs, the remaining contribution is €450.

These figures are hypothetical. Define what your internal rate includes, so overheads are not deducted twice. This management calculation does not replace accounting or tax advice.

## Start with a few useful categories

Use categories the team can apply consistently: planning, delivery, coordination and revisions. Too many choices add work and make entries less consistent. The aim is to classify similar activities in a similar way.

Also distinguish time assigned to a project from time you can charge to the client. On a fixed-price contract, additional internal hours do not automatically increase the invoice. On an hourly project, billability depends on the agreement.

## Discuss overruns constructively

Compare estimated and recorded hours by phase. Was the brief complete? Did the client request additional work? Were feedback rounds defined? Repeated differences can help you make better estimates and set clearer expectations.

Hold the review soon after completion. Months later, people may no longer remember why a particular phase took longer than expected.

## Four measures for the project review

- Total recorded time by phase.
- Average revenue excluding VAT per recorded hour.
- Difference between estimated and actual effort.
- Contribution after clearly defined costs.

Use the figures to understand the project, not to rank employees without context. Different roles, task complexity and agreed quality standards affect how time is spent.

## Frequently asked questions

### Are more billable hours always better?

Not necessarily. Quality, sustainable workload, client relationships and a realistic scope also matter.

### Does every short conversation need its own entry?

Agree a practical method that captures the work fully and accurately. Avoid invented estimates and unclear rounding rules.
